Self-hosted video for paid courses: 4 months in, still crawling back to hosted."

Been trying to fully self-host video for our course platform for 4 months and keep failing 😅 Stack is PeerTube + Shaka/Widevine for DRM + nginx-rtmp for live + Matomo for analytics + LTI for Moodle. Problems: license server craps out under load (paying students get blocked mid-video), Matomo only tracks play/pause not actual watch-depth, and our CDN costs are higher than Vimeo/Wistia for the same traffic. Currently using Kinescope for DRM/analytics and I hate it. Has anyone actually built a self-hosted stack that fully replaces Gumlet for paid courses? Not 'close enough' — actually stuck with it long-term?
