Help! How do I reliably generate organic leads online? I Will Not Promote

Please help. Going from in-person sales to selling my own solutions online, I don't know what to actually do (i will not promote) I need help. For years I've done construction sales and worked with people personally doing around $20M in sales over 8 years. Very old school, very much in person, handshake deals, etc. Etc. Since starting my software with services SaaS I'm really struggling to bring in any leads. I do content everywhere with cold email, LinkedIn outreach but nothing seems to stick. My first customer came from being a keynote speaker at a relevant conference but I just can't seem to generate leads and don't think paid ads are the right solution. I'm in the Cybersecurity Compliance industry which might be part of the problem. I already got burned by an agency that did cold email and took my money then ran. What do you guys do to generate leads? Should I start a YouTube channel? I truly believe I have the best solution out there but can't seem to get anyone to know about it!
