How to run a successful pilot program? (I will not promote)

Title essentially, I’ve been doing customer discovery in a new sector, super boring but underserved IMO. I’ve got roughly 10 people potentially interested in a pilot program. What should this actually look like, should it be me running the process manually for them, or just a super light MVP? Slightly confused honestly. Would really appreciate any guidance.
